A supplier invoice cannot explain where the money went
One company may be using public models, private models, coding agents and AI features inside business systems at the same time. The suppliers bill in different units over different periods, so adding the invoices together leaves only a total.
Management still needs to know whose usage is growing, which projects the cost belongs to, and whether unusual consumption produced anything. That information has to be recorded at the moment of the call.
Attach the cost to actual work
- record who started it and which team they belong to, so the cost lands on a management unit;
- link it to a project and its deliverable, and stop the spend when the project ends;
- keep the model and supplier, so price can be compared against how the task performed;
- separate inference, retrieval, execution environment and external tool consumption;
- connect the cost to task success, retries and acceptance.
A pilot can start with project and originator alone; there is no need to design a full financial allocation scheme on day one.
Layer quota across company, project and person
A company quota caps the total, a project quota reserves what the work needs, and a personal quota limits what a mistake can cost. Temporary increases record the reason, the validity period and who approved them.
Near a threshold the platform can warn, switch to another model or require human confirmation. Critical production flows need a fallback of their own.
Do not review the total alone
Check unusual calls weekly and reconcile project and model movements monthly. At the end of a pilot, compare time per task, rework and pass rate. How that baseline is recorded is covered in choosing, baselining and accepting a pilot.
A cheaper model that causes more retries and more manual correction can raise the total cost of one acceptable result.
Order of work
- bring model and agent call records into one place;
- require every run to carry a person and a project;
- start with observable soft limits and alerts;
- add hard limits or model routing once unusual and high-frequency work is identified;
- review the monthly invoice together with task results.
Common questions
Why can a supplier invoice not show where the money went?
A company may use public models, private models, coding agents and AI inside business systems at once. The suppliers bill in different units over different periods, so adding the invoices together leaves only a total.
Which dimensions does usage have to be attributed to?
The person who started it and their team, the project and its deliverable, and the model and supplier, with inference, retrieval, execution environment and external tools kept apart. A pilot can start with project and originator alone.
How should quota be layered?
A company quota caps the total, a project quota reserves what the work needs, and a personal quota limits the cost of a mistake. Temporary increases record the reason, the validity period and the approver.
Does a cheaper model always cost less?
No. If it causes more retries and more manual correction, one acceptable result can cost more in total, which is why reconciliation looks at time, rework and pass rate as well as the amount.
